Product Thinking in the Age of AI
AI doesn't just change how products are built—it changes what products are. Here's how to think about product design when AI is the core, not a feature.
I've been building software for long enough to have watched a few fundamental shifts in how products get made. The mobile shift. The cloud shift. The API-first shift. Each one required rethinking, not just the tools, but the mental models — the assumptions about what a product is, how users interact with it, and what "working" means.
The AI shift is the most fundamental one I've seen. Not because AI is more powerful than mobile or cloud (though it might be), but because it changes the relationship between the user and the product at a deeper level than any previous shift did.
When I started working on DenchClaw, I thought we were adding AI to a CRM. I quickly realized we were doing something else: we were building a CRM where the product is an agent, and the traditional UI is a window into what the agent is doing. That inversion — agent first, interface second — changes almost every product decision you make.
Here's how I think about product in this era.
The Core Inversion: From Tools to Actors#
Traditional product thinking treats users as agents who use tools to accomplish goals. The product is the tool. The user is the actor.
AI flips this: the AI is the actor, and the user is the director. The product isn't a tool you use — it's a collaborator you direct.
This sounds abstract, but it has very concrete implications for product design.
Interfaces shift from action to intent. Instead of designing buttons that execute specific actions, you design surfaces that capture intent. The user doesn't click "add contact" — they say "add Sarah from the meeting this morning." The product has to understand context, not just commands.
Feedback loops change. In traditional products, feedback is immediate — you click, something happens. In AI products, feedback is sometimes immediate (the agent writes text) and sometimes delayed (the agent queued a background task). Users need different mental models for these, and products need to communicate both clearly.
Errors look different. A traditional product has binary success/failure. An AI product can succeed mechanically but misunderstand the intent. "I added Sarah to your contacts" might be the wrong Sarah, or the right Sarah with wrong data, or the right Sarah at the wrong company. The error surface is wider and requires different UX patterns to address.
Personalization changes character. Traditional personalization is: show users the things they like. AI personalization is: understand the user's context and goals deeply enough to act on their behalf. These require completely different data models and learning approaches.
What Changes in Product Decisions#
Once you've internalized the inversion, it cascades through product decisions in surprising ways.
The "undo" problem. In traditional software, undo is mechanical — reverse the data operation. In an agent-operated system, undo means reversing an action that might have had side effects: an email sent, a record updated, a message delivered. This is much harder. Good AI product design means either making consequential actions explicitly confirmable, building reversible action models, or being very selective about what the agent does autonomously.
The "what happened" problem. Users of traditional products know what happened because they did it. With AI, users can come back to a changed system and need to understand what the agent did and why. Good AI products expose agent activity transparently — an action log, explanations, citations.
The "how specific to be" problem. With a traditional form, every field is explicit. With an AI interface, users give varying levels of specificity: "add Sarah Chen from Stripe" vs. "add Sarah from that meeting" vs. "add a contact." The product has to handle ambiguity gracefully — asking for clarification when needed, making intelligent inferences when appropriate, being transparent about which it's doing.
The "trust calibration" problem. Users need to build an accurate mental model of what the AI is good at and where it makes mistakes. Good AI product design helps users calibrate trust — not by hiding limitations, but by being transparent about them. Show confidence indicators. Provide verification paths for important outputs. Let users see how the AI reasoned.
The Three-Layer Product Model#
When I think about AI products architecturally, I see three layers that all have to work:
Layer 1: The model. The AI capability itself — the intelligence, the reasoning, the generation. This is increasingly commoditized. Most products don't differentiate here; they pick a model (or several) and use it.
Layer 2: The context layer. This is where differentiation happens. What does the AI know? What data does it have access to? How is that data structured? What tools can it use? A model that has access to your entire CRM history and can browse the web and run code is dramatically more useful than the same model with no context. Layer 3: The interface layer. How do users direct the AI and see its outputs? This layer is in flux. Chat is one answer. Action surfaces (buttons, forms, views that trigger agent workflows) are another. The combination of both is where most production AI products end up.
When diagnosing why an AI product feels good or bad, the problem is almost always in the context layer or the interface layer, not the model layer. "The AI isn't smart enough" is usually "the AI doesn't have enough context" or "the interface doesn't let the user express what they actually want."
Metrics That Actually Matter#
Traditional product metrics — DAU, MAU, retention, time in app — break down for AI products.
A good AI product might have low time in app because the agent handles things without requiring user attention. That's not a sign of poor product-market fit — it's the whole point.
Better metrics for AI products:
Tasks completed, not sessions started. How many things did the agent accomplish for the user? Not how many times they opened the app.
Time saved or value created. What would this have taken without the agent? How much faster is the user operating? This is harder to measure but much more meaningful.
Agent-to-user handoff rate. How often does the agent do something that requires user follow-up vs. completing tasks autonomously? A decreasing handoff rate over time indicates the agent is getting more capable and the user is delegating more.
Error correction rate. How often does the user have to correct or override the agent's decisions? A high rate indicates the agent isn't understanding the user well. A decreasing rate indicates improvement.
Ambient engagement. Are users engaging with the agent in low-friction contexts (Telegram, voice) rather than only in the main UI? Ambient engagement indicates the agent has become embedded in daily work.
The Design Principle I Keep Coming Back To#
If I had to distill product thinking for the AI era into one principle, it would be: design for the agent's perspective, not just the user's perspective.
Traditional product design asks: what does the user need to accomplish this task, and how do we make that easy?
AI product design adds: what does the agent need to accomplish this task on the user's behalf, and how do we make that possible?
These lead to different designs. A form that's optimized for human input might be terrible for agent interaction — too many fields, no machine-readable identifiers, fields that mix multiple concepts, inconsistent formatting conventions.
A product designed with the agent's perspective in mind structures data clearly, exposes actions programmatically, makes state explicit and queryable, and separates intent from execution.
DenchClaw's EAV schema is an example of this. It's not the most ergonomic schema for human SQL writers — the PIVOT views exist precisely to make it more readable. But it's designed to be easily created, modified, and queried by an AI agent — the schema itself is an artifact the agent manages, not just uses.
The Practical Starting Point#
If you're redesigning an existing product for the AI era, or building a new one, here's where I'd start:

Map your product's core workflows. What are the 5-10 things users most frequently do? These are your agent capability targets.

Identify which steps require human judgment vs. which are mechanical. Mechanical steps are agent-appropriate. Human judgment steps are agent-assist opportunities (the agent prepares, the human decides).

Design for intent capture. How does the user tell the agent what they want? Natural language is usually best for complex tasks; structured forms work for well-defined ones. Build both.

Build the context layer first. Before you perfect the chat interface, make sure the agent has genuinely rich, accurate context to work with. A smart agent with thin context is worse than a "dumb" agent with comprehensive context.

Make the agent's work visible. Transparency builds trust. Show what the agent did, why it did it, and how to correct it when wrong.
Product thinking hasn't gotten simpler in the AI era. In some ways it's gotten more complex — more moving parts, more failure modes, higher stakes for trust. But the products that get it right are going to feel like a different category from the ones that don't. And the difference between "AI with good product thinking" and "AI bolted onto an existing product" has never been starker.
